What changed
The AI consulting market is valued at approximately $14B in 2026 and projected to reach $90B+ by 2035 at 26–29% CAGR. But McKinsey's 2025 survey shows only 6% of organizations attribute ≥5% of EBIT to AI. The BCG × HBS study revealed a critical nuance: AI dramatically improves performance for tasks inside the capability frontier, but actively harms accuracy for tasks outside it. This means service firms can't just "add AI" — they need to redesign the delivery model to know exactly where AI helps and where it hurts.

Map every recurring deliverable your firm produces. For each, assess: is this inside or outside the AI capability frontier? Tasks inside (research synthesis, first-draft writing, data analysis, templated reporting) should be AI-accelerated. Tasks outside (novel strategy formulation, client-specific judgment calls, stakeholder negotiation) need explicit human ownership.
